Feed conversion ratio for layers: the number and its traps

Feed is the largest running cost on a layer farm, so feed conversion is the figure most often quoted when somebody proposes changing supplier, ration or breed. It is also easy to work out wrongly, and a wrong FCR looks exactly like a right one.

Layer FCR is not broiler FCR

In broilers, feed conversion is feed in against live weight out: kilograms of feed per kilogram of bird. The bird is the product, and both sides of the ratio are weights.

A laying hen is not the product. She is the machine. What leaves the house is eggs, and eggs can either be counted or weighed. That choice is where the confusion starts: "our FCR is 2.1" and "our FCR is 1.56" can describe the same flock on the same day.

The three ways the number gets written

The first two are the same number in different clothes: 130 g per egg is 1.56 kg per dozen. Neither knows anything about how big the eggs were.

Why egg weight matters as much as egg count

Take two flocks that both eat 1.56 kg of feed per dozen. Per dozen they are identical; a ranking table prints them side by side.

Now weigh the eggs. One flock averages 55 g, so a dozen weighs 0.66 kg and it uses 2.36 kg of feed per kilogram of egg. The other averages 65 g, so a dozen weighs 0.78 kg and it uses 2.00 kg. The first spends about 18% more feed for every kilogram that leaves the farm, and the per-dozen figure said nothing about it.

Those egg weights are illustrative, chosen to show the arithmetic. They are not a breed standard and should not be used as one.

It explains a pattern that worries managers unnecessarily. As a rule of thumb, egg weight rises as a flock ages, so feed per dozen drifts up while feed per kilogram of egg holds steady. Track one and not the other and you cannot tell an efficiency problem from a flock getting older.

What actually moves the number

  • Breed and age. Breeders publish expected intake per bird per day, a lay percentage curve and cumulative egg mass, all by age. A flock at 88% lay is excellent or disappointing depending entirely on how old it is.
  • Temperature. Published figures assume the breeder's climate and housing. Water is the clearest case: they are written for temperate housing, around 21 C, and birds at 39 C drink two to three times as much. Feed intake shifts with house temperature too.
  • Feed quality and form. The specification you formulated to and the feed the birds received are two different things, and only one is in your ratio.
  • Wastage. Spilled feed is eaten by nothing and sits in the numerator anyway. Birds per feeder and birds per drinker are worth checking first when intake moves, and they can only be worked out if the equipment counts were recorded.
  • Mortality. A hen that died in week 40 ate feed for 40 weeks and then stopped. Her feed stays in the total; her eggs do not.

The traps

Feed weighed against feed issued

Most farms record what was issued from the store, not what the birds ate. Between them sit the feed still in the hopper at nightfall, the bag taken to the wrong house, and anything spilled on the way. Over a week these mostly cancel; over a single day they do not, which is why a daily FCR jumps around far more than a weekly one. The answer is consistency rather than precision: record the same way every day, and read the ratio over a period long enough for the hopper to stop mattering.

Waste booked as consumption

Feed that expired, got wet or was spoiled in the store is a loss, not a meal. Recording it as usage makes feed conversion look worse than it is and hides the waste inside consumption, where nobody ever acts on it.

A standard written on different assumptions

A published standard is a reference line, not a target. It was produced under the breeder's management conditions, at a particular daily intake per bird. If your flock eats a different amount per day than the table assumed, your ratio and the table's are not the same quantity, however similar they look side by side.

What matters is consistent deviation in one direction. Three points heading the same way is a signal. One week off the line is noise, and changing a ration on noise is expensive.

The days themselves

Feed conversion is derived from daily records and inherits every fault in them. Two days folded onto one date make one day look catastrophic and the next impossible. A day's eggs pushed into the following day distorts both. Neither announces itself, and both produce a plausible number that is wrong.

Making the number worth quoting

  1. Record feed and eggs every day, against the day they happened.
  2. Keep loss and usage apart, with a reason on every loss.
  3. Weigh eggs regularly, so egg mass is measured rather than assumed. Grades judged by eye are not a weight.
  4. Read the ratio over a week or a full cycle, not a day.
  5. Read it beside the breed curve for that flock's age, and beside your own previous weeks.
